Replace a Shower Pan Only: Can You Keep the Wall Tile?
A pan-only repair depends on the hidden waterproofing connection, not just matching the old base size. Here is what to confirm before accepting a quote.
Part of these guide hubs
Sometimes a shower pan can be replaced while most wall finishes remain, but you should not assume it can. The deciding issue is whether the installer can restore a compatible, continuous waterproof connection between the walls, base and drain. This article answers the repair-scope question behind searches for the cost to replace a shower pan; our existing installation guide handles general pan prices and types.
A new pan is only one part of the repair
Visible tile and grout do not show you the condition or type of waterproofing behind them. A replacement base that matches the footprint can still require lower-wall removal to expose its flange, reach the drain or rebuild the wall-to-base connection. A tiled receptor may involve a different repair method from a manufactured base. Have the contractor identify the existing system rather than quote from a photo of the tile alone.
When keeping wall tile may be possible
- The existing assembly and replacement products can be identified, with a repair detail accepted by their manufacturer.
- Enough sound waterproofing can be exposed for the required connection without guessing what is behind the tile.
- The replacement base fits the opening and the drain work can be completed without an unpriced structural change.
- The surrounding substrate and framing are sound after inspection.
- The contractor can state which tiles or panels must come off and who warrants the repaired assembly.
These are questions for an installer, not a homeowner approval checklist. A modular surround is not automatically serviceable, and a familiar brand name is not proof that two waterproofing products can be combined. Ask for the relevant installation or repair instructions for your actual assembly.
What the tile-industry guidance says
The NTCA Technical Team's TileLetter explanation of TCNA repair method TR420 describes the difficulty of repairing an assembly whose original workmanship is unknown. It distinguishes a repair using a clamping drain from a proposed bonding-flange-drain hybrid and says the latter needs written manufacturer instructions rather than an assumed standard repair detail. That is why a contractor should document the method before promising to preserve every wall tile.

Read the Repair GuidanceWhen a wider tear-out needs pricing
Ask for a broader repair option when the waterproofing cannot be identified or joined reliably, damaged backing extends above the planned opening, or the original drain and base assembly cannot support the proposed repair. Staining or a soft floor is a reason to investigate, not proof that the pan is the only leak source. If water is reaching surrounding construction, stop using the shower pending professional assessment rather than cover the symptom with new grout.
Compare two written scopes, not two pan prices
- Request a limited-repair proposal identifying demolition boundaries, the base, drain, waterproofing detail and wall restoration.
- Request an alternative for wider removal if the inspection reveals incompatible or damaged materials.
- Separate base purchase from demolition, plumbing, waterproofing, tile replacement, glass removal and reinstall, disposal and permit fees where applicable.
- Record the allowance for matching tile and the fallback if no matching stock exists.
- Ask how concealed damage is documented and priced before additional work starts.
- Identify any required test or inspection before finishes conceal the repair, following local requirements and the chosen system's instructions.
How to use a cost calculator for this decision
A pan calculator can establish a starting allowance for a base and installation. It cannot inspect hidden waterproofing or certify that the walls can stay. Add repair items only when they are not already included in the quoted scope, and keep a separate reserve for unresolved damage. A cheap limited repair is not a saving if the installer cannot warrant the connection.
See the existing guide for pan types and installation-budget factors.

Full Shower Replacement GuideFrequently asked questions
Can the installer remove only the bottom row of tiles?
Possibly, but one row is not a universal repair boundary. The amount removed depends on access, the assembly, damage and the connection required by the approved repair method.
Will new grout fix a leaking shower pan?
New grout does not establish that the pan, drain or waterproofing is sound. Have the leak source diagnosed before deciding whether a finish repair, plumbing repair or receptor replacement is appropriate.
Is pan-only replacement always cheaper than rebuilding?
No. Limited demolition, difficult waterproofing connections, tile matching and glass work can reduce the apparent saving. Compare complete, warrantable scopes rather than the base's purchase price.
